The short answer
A compensation conversation explains the pay decision, its basis and what the employee can expect next. Prepare the approved information, the decision authority and the questions you still need to resolve. Distinguish current pay, a possible future review and a promise you are authorized to make.
1. Start with a clear purpose
Gather the approved information about the role and decision. Understand which questions you can answer and which need another owner.
2. Make the work and ownership visible
Describe the process in plain language. Give the person time to ask questions and avoid guessing at the reasoning behind an unconfirmed decision.
3. Agree the next action
Record follow-up questions and agree when you will respond. Route specialist or sensitive issues through the appropriate internal process.
Leave with a usable decision.
Write down the next action, who owns it and when you will check the result. Keep the decision where the people doing the work can find it.
A practical example
An employee asks why their pay has not changed with a new responsibility. The manager confirms the role change, reviews the applicable process and checks who can decide a pay adjustment. In the conversation, the manager explains what is known, which question is being reviewed and when they will return with an answer. They do not turn an unapproved possibility into a commitment.
A working template you can adapt
| Part of the work | What to record or ask |
|---|---|
| Decision | What pay information or change is approved? |
| Reasoning | Which role, process and decision factors can you explain? |
| Authority | What can you decide and what must be escalated? |
| Follow-up | Who will answer unresolved questions and by when? |
Questions to work through
What should a manager avoid saying?
Avoid implying that an unapproved pay change is certain or inventing an explanation you have not checked. If the reasoning is unclear, agree a specific follow-up rather than filling the gap with a general reassurance.
How should an unresolved pay question be recorded?
Record the question, the responsible decision owner and the promised response date in the appropriate controlled system. Keep the employee informed about the outcome even when the answer is that the decision will not change.
Connect this with the next decision
Keep moving.
